Summary
This company was investing heavily in outbound, but it wasn’t turning into results. SDRs were overwhelmed. Messaging didn’t land. Sales didn’t trust the handoff. Leadership needed a scalable motion - fast.
The result:
200%+ increase in outbound meetings, 85% fewer untouched leads, and a confident SDR team, growing from 2 to 25 reps in 2 years.
What was really going on
The outbound motion wasn't failing because reps weren't trying. It was failing because no one had built a system they could actually rely on.
When we dug in, reviewing call recordings, interviewing SDRs and managers, auditing the lead funnel firsthand, the same pattern kept surfacing: reps were improvising everything. Qualification criteria. Opening hooks. Objection responses. What a good handoff even looked like. Without a shared foundation, every rep was essentially running their own version of outbound, and none of those versions were working consistently.
That's what made the problem hard to see from the outside. Activity metrics looked fine. Headcount kept growing. But underneath, the team had no playbook to trust, no scoring logic to prioritize the right leads, and no shared definition of what "qualified" actually meant. Sales had stopped trusting the handoffs. SDRs had started burning out.
The team wasn't underperforming, they were under-supported by the system.
“Our SDRs are busy, but we’re not seeing pipeline from outbound.”
What changed
• 200%+ increase in qualified outbound meetings
• SDR morale and retention improved
• Sales regained trust in the SDR pipeline
• Messaging started more buyer-focused conversations
• Objection handling became consistent
• Leadership gained visibility, clarity, and control
“We had a 25-person SDR team, but no clear system. Now we have both.” - VP of Sales
System Before | The Results After |
|---|---|
Leads stalled | Pipeline velocity increased |
No SDR prioritization | Score-based focus + clarity |
Sales blamed marketing | Team alignment improved |
Dealers & channel ghosted leads | Dealers & channel engage all leads with playbooks |
“Pipeline didn’t grow because of more lead... it grew because of better flow.”
What we did
1. GTM Triage & Diagnostic
Before touching anything, we needed to understand what was actually happening versus what leadership thought was happening. We reviewed call recordings to find where conversations were dying in the first 15 seconds, audited the lead funnel as a secret shopper, analyzed Salesforce data for drop-off patterns, and interviewed SDRs and managers separately to surface the friction they experienced every day but rarely said out loud.
What we found: the problem wasn't effort or attitude. It was that reps had no shared foundation to work from.
2. The GTM Clarity Blueprint™
With the diagnosis in hand, we rebuilt the system from the ground up, not by rewriting a few email templates, but by establishing the shared foundation that had been missing. We defined the Ideal Customer Profile and a Universal Lead Definition so every rep qualified leads against the same criteria. We built a message hierarchy grounded in how buyers actually think and decide, not how the product team describes features. Salesforce workflows were redesigned to match the new process, and SDR dashboards gave managers real visibility for the first time.
Reps stopped guessing. Managers stopped flying blind.
3. GTM System Rebuild
A playbook only works if it scales. We built the documentation, onboarding materials, and qualification handoff protocols needed to bring new reps up to speed without losing consistency. We operationalized objection handling so responses weren't improvised, they were practiced. And we integrated routing clarity with channel and dealer partners so leads stopped falling through the gaps between teams.
The system became something you could hand to a new rep on day one and have them productive within weeks, not months.
4. Outbound Motion Design (SDR Enablement)
This is where the playbook came to life in the hands of the team. We established a weekly SDR review rhythm that shifted coaching from activity tracking (how many calls, how many emails) to conversation quality and message consistency. We ran skill-building sessions focused specifically on the first 15 seconds of a call, objection responses, and qualification discipline. SDRs started to feel the difference between going through the motions and running a system that actually worked.
Morale improved because results improved. In that order.
5. Executive GTM Advisory
The final layer was making sure the system would hold. We aligned GTM roles, incentives, and quality scoring at the leadership level so the right behaviors were being measured and rewarded. We built reset rhythms — regular checkpoints to refresh messaging, review what's working, and course-correct before problems compound. This is what separates a one-time improvement from a motion that sustains results as the team keeps growing.
Built a scalable outbound motion across 25 SDRs, improving morale and tripling meetings.
